UNISON CONNECT — NEW ORGANIZATION MAC PILOT 3
Prepared 15 October 2026. Not yet a public production release.

START HERE
1. Extract this whole folder. Open Install.command.
2. Setup checks the required software. If Homebrew is already installed,
it offers to install missing requirements after your confirmation.
If Homebrew is missing, its official website opens. Install Homebrew,
then reopen Install.command. Mac administrator help may be needed.
3. Enter the organization name and a new administrator username.
Choose a detected audio input (when available), or enter its exact name.
Enter distinct input channels for English, Spanish and Dutch.
4. Save the generated administrator password in your password manager.
5. Enter the installation ID and one-time code issued for THIS organization
on your private email setup page. No ChatGPT account is needed.
If you do not have them, activation can be completed later.
6. Finder reveals UNISON Connect.app. Open it, choose Start UNISON Connect,
then open the dashboard. No languages start during installation.
7. Open First-time setup from the dashboard. Follow its five-step checklist
for organization details, languages, audio devices, QR access and sound.
8. Check audio routing and enabled languages. Use QR Access to test a phone
on the same network: sound, screen-off playback, stop/reconnect and each
language. Repeat after restarting the Mac before using it during a service.

RESUME SETUP
Open ~/Applications/UNISON-Connect/Finish-Setup.command to continue.
It preserves existing configuration and completed activation.
If activation was interrupted, check the organization's status in UNISON Admin
before retrying. A leftover .setup-lock or incomplete configuration after a crash
requires administrator review; do not delete credentials to bypass it.

ADMINISTRATOR NOTES
Add the manager email when creating the customer in UNISON Admin.
The manager receives a private invitation and generates their code. Never reuse
church credentials. This is a fresh installer, not a church update.
Required tools: Node.js 22 or newer with npm, SoX with CoreAudio,
FFmpeg with libmp3lame and libopus, and MediaMTX. Setup checks these tools.
Homebrew supplies missing tools; FFmpeg 7 is requested when FFmpeg is absent.
Existing incompatible tools require administrator review rather than automatic
replacement. Audio device drivers and microphone/network permissions require
local setup. Internet is needed for software downloads and activation.
The application remains at ~/Applications/UNISON-Connect.

VERIFIED LOCALLY
17 isolated tests passed for fresh credentials, activation guards, configuration
write failure recovery, existing installation protection, service ownership,
startup failure recovery, and package integrity checks. Script syntax checked.
No church or local running installation was modified.

STILL REQUIRED BEFORE PRODUCTION READINESS
- Clean-Mac installation, audio and restart testing (no spare Mac available yet).
- Apple Developer ID signing and notarization; this app is only ad-hoc signed.
- Remote software-update support for the new-organization agent.
Do not disable macOS security protections if the pilot is blocked.
Public HTTPS listener addresses need separate setup; the church domain is not used.

The package excludes customer settings, passwords, tokens, uploaded logos,
certificates, sessions, logs and installed dependencies. The latency experiment
is not included. This pilot uses the previously tested audio behavior.

PILOT 3
Adds an administrator setup checklist with browser-local progress and printing.
The checklist records manual confirmations; it does not automatically verify audio.
